Visibility should answer 'where is risk increasing?' not 'who is slow?'. Managers in our Delivery Signals for Teams course practice pairing one flow metric with one qualitative signal per review.
We discourage always-on leaderboards tied to individuals. Instead, rotate which metric is highlighted monthly so teams do not optimize to a single number.
Psychological safety guardrails belong in the agenda: start with wins, separate systemic blockers from individual coaching needs, and end with one shared experiment.
If a metric cannot be tied to a customer-visible milestone within two sprints, retire it publicly. Explaining why a metric died builds more trust than silently hiding the dashboard.
